The context
AI has moved out of the pilot phase and into people’s hands. Not through a carefully planned rollout, but because the tools became good enough, and cheap enough, that people simply started using them.
The numbers are striking. On recent surveys, around 3/4 of people using AI are using tools their own organisation hasn’t approved, and roughly 1/2 of all knowledge workers now rely on AI the business did not give them.
The underlying challenge
When half your people are quietly using AI to do parts of work differently, work is already being redesigned. It is just happening invisibly, one person at a time, with no shared logic or discussion.
A recent FT article described this as ‘mass toe-treading at work’: people using AI to do bits of each other’s jobs, blurring the boundaries that used to hold teams together. Some find it energising – but others feel the ground shifting under them. Either way, it’s happening without anyone deciding it should.
